Choosing Between Off-the-Shelf and Custom ERP

Every ERP evaluation eventually arrives at the same fork: adopt a mature off-the-shelf platform and adapt the business to its workflows, or invest in a custom system built around exactly how the business already operates. Both are legitimate choices, and the wrong one is expensive in different ways.

Off-the-shelf platforms win when your processes genuinely are standard — general ledger accounting, basic procurement, common inventory management. You get faster time-to-value, a support ecosystem, and predictable upgrade paths, at the cost of configuring your operations to match the software rather than the reverse.

Custom development wins when your competitive advantage lives inside a workflow the standard platforms don’t model well — a manufacturing process with unusual sequencing, a distribution network with non-standard fulfillment logic, or pricing rules too complex for a generic rules engine. Forcing that into an off-the-shelf platform usually means either an expensive customization layer that fights every future upgrade, or quietly reverting to spreadsheets for the parts that don’t fit.

The honest diagnostic question is simple: if you removed the workflow in question, would it materially hurt how the business competes? If yes, that part deserves custom engineering. If no, buy the standard module and move on.
